I don't know. There's not a lot of character development going on in there. Once all of the players are in place, when you think about it, there's not really all that much dialog.

I don't think the horror is about being trapped with a monster; it's about seeing someone you love being replaced with a monster, and the way that violates relationships.

Even in the book, though, Jack arrives with a head full of trouble. He's not insane, but he's not right, either.

She's not so heroic in the book. She's more of a harpy. Maybe that's his beef.

Plus, King's not so great with endings. You're right that a lot of what's going on is mental, but there are ways to put at least some of that on screen. When the build up is really good, it's hard to find a totally satisfying way to make that pay off.

Or at least an inner awareness that Danny has. I'm not sure whether Tony is actually an "other" or just an aspect of Danny's gift.

Jack in the book is a far more sympathetic character than Jack Nicholson portrayed, and Wendy, IMO, is far less sympathetic—a shrew who won't let Jack live anything down (admittedly, he has a lot to live down).
