You’d need to rewrite the entire series. The #1 problem with the last three seasons is that the results of seasons 1-5 left the plot an absurd, sprawling mess, with no clear route to a conclusion.
If you boiled the fan theories down to their bare essence you’d get an endless recursion of Bran warging into Arya who’s wearing Bran’s face.

If she cared about the people of slavers bay she wouldn’t have left a small mercenary army and a huge power vacuum behind when she sailed west. She has always had a single goal that she’s pursued with complete, insane focus.
You’re right, there hasn’t been a steady and naturalist change in her personality over the course of the show because this is always the person she’s been. People were just gullible enough to buy her hype when she was trying to sell herself as a hero so the people would love her.
I don’t think there’s been a steady change, I think it’s been consistent as part of her character. What’s changed is her level of power and the advisors that she’s had around her. I also agree there could have been some more work done on this front, but there’s been plenty of predictions that this would happen going…
