In my own personal opinion the most crucial thing that AW lacked was atmosphere .
The music , the story , the gameplay , the characters (especially Alan) could not work together to create an atmosphere . They were good on their own but not together. (I suggest comparing it to Silent Hill for instance)

The problem might be the lack of noticeable consequences for the quests. Like when I collect all the X and Ys for the requisition, the game doesn't feel nor look different at all ! Or the loot lying down in a locked cabin in the woods wasn't worth the pain after all !
